A site can fall out of an AI answer without ever refusing the machine. No firewall blocks it, no login guards it. A machine asks, and nothing comes back. When we put the leading insurers, brokers and managing general agents (the firms that underwrite on an insurer's behalf) through the Crane Index on 6 August 2026, the field's commonest failure was a site that had simply gone quiet.

Of the 181 home pages we approached, 29 returned no response an automated reader could use at all: no error, no refusal, nothing where a policy answer should have been. Across the field the median Crane Index score came in at 43 out of 100, which tells you how much of this market a machine reads from a half-lit room.

On 6 August 2026 we ran the leading insurance organisations through the Crane Index^™, our three-scanner AI Visibility Suite. Of the 181 home pages we approached, 59 could not be read by a machine at all: 22 refused an automated reader, 29 gave it no response and 8 serve pages that do not exist until scripts run. Of the 122 a machine could read, 1 cleared 70 out of 100, and the field is led by Next Insurance at 80, with The Hartford next at 69. Every figure here is a first-party measurement, the full dated result set is archived, and we re-run the scan and report the movement.

The sixty-second read

▸The finding: 122 of the 181 sites we approached could be read by a machine, and 1 of them cleared 70 out of 100 on the Crane Index.
▸The money: when a buyer asks an engine to shortlist suppliers, an illegible site is simply not on the list. The demand does not vanish, it goes to a legible competitor free, while your paid channels buy it back at a rising cost per acquisition.
▸The pattern to watch: in the two flagship studies, the FTSE 100 and the UK's biggest online retailers, one mechanical habit separated the top of the field from the bottom, valid structured data and one identity a machine can resolve. That is a markup sprint, not a rebuild, so a median can move faster than a board expects.

Across the 122 readable sites the Crane Index ran from 20 to 80. 1 scored 70 or above, 21 sat between 55 and 69, 54 between 40 and 54, and 46 below 40. The strongest of the three reads was Agent Readiness at a median of 63, and the weakest was Brand Representation at 14, whether a machine can confirm from your own site who you are.

These names have no score for a sharper reason: their sites would not let a machine reader in at all. They refused it outright, gave it nothing, or serve pages that are empty until scripts run, and the crawlers and shopping agents AI engines send live in the same data centres our reader does. One fair caveat, stated plainly: a site that verifies crawlers by network may admit engines it recognises while refusing ours, so they are reported as unmeasured, never scored. But a door bolted against unknown machines is a posture, and it is one the machines now bringing buyers will meet first.

The blank where a policy answer should be

A silent site hands the machine a blank at exactly the point where the policy facts should sit. Insurance is understood through specifics: what is covered, what is excluded, how financially strong the insurer is, how a claim is handled. Those are the facts a buyer wants, and they are exactly the facts a silent site never surrenders. An automated reader that receives nothing has nothing to quote, so it fills the blank with whichever insurer did answer.

This is the quiet failure that runs through the field. The 29 sites that went silent, alongside the 22 that actively refused a reader, are absent from the comparison entirely, rather than merely scoring poorly within it. A refusal at least tells the engine a site exists and has chosen to close its door. Silence does not even do that. It reads as absence, and absence is the one state an assistant cannot quote.

A silent insurer never makes the buyer's shortlist

A site that answers nothing is left off the comparison altogether. Buying insurance is an act of comparison: a homeowner weighs three policies on a listed building, a founder lines up who will insure a new liability, a broker checks an appetite (whether an insurer wants that kind of risk) before placing it. Increasingly that comparison starts inside an AI assistant, and the assistant can only compare the insurers it can read. A silent site never appears as the cheaper or the dearer option; the enquiry simply moves to whoever was legible.

The scale of the exposure is in the distribution. 100 of the readable sites scored below 55 on the Crane Index, well short of the Strong band of 70, and a machine reading at that level takes away only part of what those pages say. The reads themselves point to where the loss lands: the strongest was Agent Readiness at a median of 63, and the weakest was Brand Representation at 14. In a regulated market an engine that cannot read a wording does not stop; it infers an exclusion that may not exist or omits one that does, and the buyer acts on the invention. That is a trust cost the insurer never chose and cannot see.

The readable minority, and what it does differently

A minority of this field answers the machine cleanly, and it is worth naming what good looks like. The benchmark is led by Next Insurance at 80, with The Hartford next at 69. 1 of the readable sites cleared the Strong band of 70, so even the front of the pack has room, and the 43 median shows how far behind the middle of the market sits.

The readable ones share a habit. They put the facts a buyer needs into text a machine can reach, rather than sealing them in a rate calculator that renders only for a human or a PDF an automated reader will not open. They carry valid structured data (the machine-readable labelling engines rely on) on the pages that describe cover and claims, the groundwork our technical SEO and AI search work exists to lay. Above all they resolve to one identity. A group that spans an insurer, a broker arm and a managing general agent under separate, inconsistent descriptions gives an engine nothing firm to attach trust to; a single, identical legal identity across every brand gives it a name it can stand behind.

How an insurer starts answering the machine

The remedy is rarely a rebuild. Most of the work is turning silence into a plain answer.
